Three separate work streams converged into one day: go-to-market infrastructure locked (landing pages + GA4 + Google Ads), Private Brain Phase 1.5 shipped (multi-persona extraction), and emergency infrastructure migration (Ragie sunset crisis resolved). By end of day, we own the stack, we measure the funnel, and we've proven resilience under pressure.

STREAM 1
Go-To-Market Infrastructure
Rebuilt SDR Hive and DCN Hive landing pages with two-step forms and smart routing. Implemented GA4 conversion tracking (G-53R381EKZF). Connected Google Ads pixel (AW-18260884716). Real-time ROI measurement now functional. Test drive vs early access user segmentation wired. Assigned Mike Neumann dedicated pilot person. Pre-positioned for Adobe August FY2027 Opex planning.

Private Brain Phase 1.5
Shipped multi-persona extraction (6 roles: SDR, AE, PAE, SEAC, SME, CSM). Built database schema enhancements. Deployed 2 Edge Functions. Executed 8 database migrations. Implemented persona-aware search. Zero client-side database writes. RLS audit complete. Production-ready system tested and stable.

Infrastructure Migration Crisis
Ragie.ai sunset created critical vendor dependency crisis. Executed 2-day emergency migration sprint. Migrated to standalone, owned architecture. Debugged environment variables (SENDGRID, SUPABASE keys). Fixed Netlify deployment pipeline. Corrected file paths and assets. Established Git workflows. Zero vendor dependency. Tested. Stable. Owned.
Why We Did It
Strategic rationale behind each decision

Landing Pages + GA4 + Google Ads: You can't sell what you can't measure. Landing pages were brochures, not funnels. GA4 and Ads tracking turn browsers into qualified leads. Test drive users show purchase intent. Early access users show exploratory interest. That distinction funds sales strategy. Mike Neumann pilot person assigned because August FY2027 planning is coming — we need embedded resources inside Adobe showing traction, not just pitching features.

Private Brain Phase 1.5: Product without proof is just words. Customers need to see: upload a document, Hyvara extracts role-specific intelligence, SDR gets objection handling, AE gets customer context, SEAC gets technical architecture. Same source data, six different lenses. That's defensible differentiation vs competitors who just index and search.

Infrastructure Migration: Ragie sunsetting is not a problem we could wait on. Product in production, customers relying on features, knowledge management layer going away. We had to move. Fast. Owning infrastructure eliminates vendor risk entirely and builds competitive moat — competitors still using Ragie-like vendors are now vulnerable.

Problem: Multiple deployment attempts failed due to incorrect variable configurations. SUPABASE_ANON_KEY missing. SENDGRID key misnamed. Build succeeds, runtime fails. Resolution: Debugged each variable, mapped secrets to Netlify environment, verified each resolves at build. All systems now connected correctly.

Vendor Sunset Crisis
Problem: Ragie.ai sunsetting discovered post-ship. Private Brain completely dependent on external vendor. If Ragie fails, product fails. Resolution: 2-day emergency sprint. Migrated to owned architecture. Eliminated dependency. Now independent.

Problem: Landing pages loaded but images didn't. Filename spacing vs underscores didn't match HTML references. Resolution: Audited all asset references. Standardized filenames. Corrected all paths. All images now load correctly.

Problem: Team unfamiliar with version control. Deployment was manual. Knowledge was siloed. Collaboration friction. Resolution: Established GitHub workflow. Configured continuous deployment. Trained team on commit-push-deploy cycle. Now independent deployment possible.

August planning is real now

By end of July: Landing pages have 4 weeks of conversion data. Private Brain has real usage from Mike's pilot. Owned infrastructure has proven stable through crisis. When August FY2027 planning happens, we show up with data, pilot traction, and proven resilience.

The narrative for Mike's leadership is simple: "Here's what we shipped. Here's what our team is using. Here's the impact. Here's how we're positioned for scale." That's the language that moves budgets.
